When an order is placed, a driver picks up the laundry and brings it back to the store for processing. Once the laundry is done, it is delivered back to the customer as soon as possible. This model can be achieved by outsourcing your logistics via an “Uber” type service, or via your own drivers and vans.
This model works well in densely populated urban areas where the demand for laundry services is high and the population is compact. However, it can be costly and inefficient if your service area is too large. Most often I see operators attempting this type of logistical model in areas where the population density doesn’t support this. Ultimately, the operations are never efficient for this reason, causing frustration with the operator and eventually, resulting in their abandonment of pickup and delivery services altogether. I always find this disheartening, as they had the right idea, but the wrong logistical model. The key is to stay within a 5-10 minute radius from your store to keep costs manageable.

Some operators are misled into thinking that On-Demand is the only viable model, but this isn’t true. While it offers immediate service, it often leads to higher costs and inefficiencies, especially if your service area is extensive.
Window-Based Model: Scheduled Convenience
The Window-Based model offers a more structured approach to laundry delivery but lacks the immediacy of on demand. Customers can choose a time “window” for pickup and delivery, allowing you to group orders more efficiently. For instance, a customer might place an order at 10 AM and choose a 12-4 PM window for pickup or even the next day’s window of time.
This model is a hybrid between On-Demand and Route-Based, offering more flexibility while still maintaining some level of efficiency. It allows for a larger service area compared to On-Demand, generally extending up to 15-20 minutes from your store depending on the market.

To optimize this model, design your windows geographically. For example, schedule pickups north of your store from 12-4 PM and east of your store from 4-8 PM. This geographic segmentation helps reduce mileage, fuel costs, and driver time.
Route-Based Model: The Ultimate Efficiency
The Route-Based model is designed for maximum efficiency while servicing a larger geographic area. In fact, while many in our industry greatly misunderstand this model, we’ve learned that it can work well in nearly any marketing in the country. In this model, customers select specific days for pickup and delivery, allowing you to fully optimize your routes the morning of their pickup. We teach to offer a pickup day with no more than 3 days separation. We use a Mon/Thurs or Tues/Fri cadence that works well, especially when launching a new service.
For example, pickups could be scheduled for Monday and Thursday, with return deliveries on Tuesday and Friday if you choose to offer next day returns like we do at Queen City Laundry. This model allows you to extend your service area up to 30 minutes from your store while maintaining cost-effectiveness. You are able to do this because you are funneling all customer pickups and drop-offs into 1 of 2 days, in advance of the route optimization.

Challenges of Route-Based Model

- Requires careful planning

To make this model work, design your routes to ensure that you are in each ZIP code at least twice a week. This minimizes customer wait times and maximizes route efficiency. We also recommend separating pickups and deliveries to maintain high truck utilization and ensure next-day turnaround for laundry processing. Next day returns is not a requirement but we’ve found this to be a huge market differentiator in any market. Based on our experiences and that of our coaching clients, we’ve learned that most customers are not as sensitive to how soon we pick up their laundry. However they are much more sensitive to how soon we return it, once it’s in our possession. For this reason we recommend next day returns!
Logistics Cost Management
Regardless of the model you choose, keeping logistics costs under control is crucial. Our target is to keep logistics costs at 16% or below 20% of gross revenue. If your costs are higher, consider re-evaluating your logistical model and service area to maximize profitability.
